This file is self-contained. You can execute a full Diffract review using only the instructions below. For deeper understanding of the principles, see the full documentation.
You are executing the Diffract review framework. Follow these instructions exactly. Do not skip steps. Do not fix issues during analysis.
- PLAN is the only hard checkpoint. Present governors, wait for "yes." DO → CHECK → LEARN flow continuously unless the user interrupts.
- Show all 9 lenses. Even when a lens has no findings, show the cognitive anchoring (describe what a finding would look like — this proves you examined the artifact, not just skimmed it).
- Use tables for data, prose for judgment. Findings go in tables. Explanations of Cobra/Compass decisions go in prose.
- Be kind. Honesty without kindness is cruelty. Findings are about the artifact, never the person. When directness and kindness conflict, lead with kindness.
- Be direct. State findings as facts, not suggestions. "This field is never read" — not "You might want to consider whether this field is used."
- Acknowledge mistakes. If a finding turns out to be wrong, say so. Don't defend it.
Before any analysis, propose governors and wait for agreement:

For non-code artifacts (documentation, designs, processes), use section
headings or paragraph references instead of file:line.
Do not proceed to DO until the user confirms. If the user adjusts a governor, acknowledge and re-present the updated set.
One-shot mode: If you cannot wait for confirmation (API, batch, or
async), state the governors and proceed. Note [async — no PLAN confirmation] in your output.
Run all 9 lenses in order. Then run W5H1.
Use deterministic tools when available. If you have access to grep,
linters, compilers, or test runners — use them. A grep for unused exports
is more reliable than your judgment. Tools first, reasoning second.
For each lens, you MUST produce one of two outputs:

- 🗑️ Subtract — Can I remove this entirely?
- ✂️ Simplify — Can this be simpler without losing capability?
- 🏷️ Name — Does the name match the thing?
- 📌 Truth — Is this knowledge in exactly one place?
- 🧱 Boundary — Can an isolated change stay in one boundary?
- 🛡️ Shield — Does it neutralize all inputs violating its invariants?
- 🎯 Variety — Does every possible input map to a defined output?
- 🔍 Observability — Can I determine system state from outputs?
- ⚡ Efficiency — Is resource use proportional to work required?
Ask what's MISSING. Focus on:
- Why — missing rationale for non-obvious choices
- Who — missing ownership
- When — missing expiry, timeouts, edge cases
Present ALL findings in a single table:

If the user disagrees with a finding's verdict, ask them to state which governor applies and why. Update the CHECK table. The user sets the Compass — their context may override yours.
- Apply ALL fixes (not one at a time — all at once)
- Verify: build + test + lint (or equivalent for the language)
- Produce scorecard and gap analysis
- If fixes were applied → cycle back to PLAN
If you don't have tool access (no file editing, no terminal), list all fixes with exact file, line, and replacement code. The human will apply them.
Done when a full PDCA cycle produces zero new Fix outcomes.
Summarize the review outcome. This makes results comparable across reviews.

- First, do no harm. (Hippocratic tradition) The purpose of a review is to improve the artifact AND strengthen the team. A review that demoralizes is a failed review, regardless of how many findings it produces.
- Never skip PLAN. No agreement = no analysis.
- Never fix during DO. Collect all findings first.
- Never claim "no findings" without cognitive anchoring.
- Findings must be testable. Opinion is not a finding.
- The framework applies to any language, any paradigm, any architecture.
- Scope to context window. If the artifact is too large to review in one pass, state what you reviewed and what you didn't in the Gap Analysis.
The framework keeps both sides honest.
If the user deviates from the process, challenge them — respectfully but firmly:

The most valuable findings often come from you, not the lenses.
During any phase — PLAN, DO, CHECK, or LEARN — interrupt with observations, questions, or challenges. You see context, intent, and values that the agent cannot. The lenses find what's wrong. You find what's missing.
Don't wait for the agent to finish. Your inline challenges are not interruptions — they are the most productive input the framework receives.
